The situation

A working product was built by one person who is no longer available. There is no documentation, no tests, credentials are scattered, and the owner isn't sure they even control the hosting account. Small changes now feel dangerous.

  • Get it building and running from a clean checkout, and write down how.
  • Put monitoring and backups in place before making changes.
  • Add tests around the most valuable paths, then start on the backlog.
