The situation

Years of quick fixes have left a store with dozens of plugins, some abandoned, some edited directly. Pages take many seconds to load, checkout fails intermittently, and nobody dares run updates because the last one took the site down.

How we approach it

Take a full backup and build a staging copy before touching anything.
Profile first: the slowness is usually three or four specific causes, not everything.
Remove or replace abandoned plugins and move direct edits into a proper child theme or plugin.
Put updates on a tested schedule so the site stops accumulating risk.
